The problem it solves

Almost every internal promotion is decided by looking at performance in the current role. It is the data you have, and it is the wrong data: it measures what the person does today, not what they will have to do tomorrow.

The result repeats with uncomfortable regularity. The organisation loses its best technician and gains a supervisor nobody prepared, who keeps doing the work he mastered because that is where he feels competent, and who discovers the hard way that leading former peers is a different trade.

What it covers

The workshop works the whole decision, not just the moment of the announcement: who to promote, on what evidence, what conversation has to happen first, and what support the person needs through the first ninety days.

It rests on two distinctions that are rarely made explicit. The first separates performance from potential: they are two axes, not one, and confusing them is what produces the overwhelmed supervisor. The second separates wanting the title from wanting the work: there are excellent people who do not want to lead, and offering promotion as the only form of recognition pushes them into a role they did not choose.

The session ends with a written promotion criterion that applies to the organisation in the room, not a generic model.

Frequently asked questions

Is it useful if we have no formal supervisors yet?
Yes. The workshop was designed precisely for the moment before the first promotion, which is when these decisions are cheapest to correct.
Can it be delivered to supervisors only, without leadership present?
It can, and it works less well. The promotion criterion is set by whoever decides; if leadership is not in the room, the group leaves with a language nobody above them shares.
What is the right group size?
Between eight and twenty-five. Below eight the group work loses contrast, and above twenty-five there is no longer time for each participant to apply the material to their own team.
