Your company is already telling you
The data you need to run the business already exists inside it. The problem is not collecting it — it sits in seven places that do not talk to each other.

The problem it solves
An owner who wants to know how the business is doing usually has to ask for it. One figure from administration, another from the invoicing system, another from the accountant, assembled by hand. By the time the answer arrives it has changed, and the effort was high enough that nobody repeats it until something goes wrong.
The cause is not missing data. Each figure lives wherever the process that produced it left it, and nobody ever decided which questions the company should be able to answer without asking anyone's permission.
Which is why the first attempt to fix it usually fails. A tool gets bought, connected to whatever exists, and produces a handsome dashboard answering questions nobody was asking.
What it covers
The workshop reverses the usual order. Instead of starting from systems, it starts from questions: what you need to be able to answer on an ordinary Tuesday without calling anyone. That list, written and short, is what then determines what gets connected and what does not.
Next comes origin. For each question the session traces where the data is born, who enters it, how often, and how trustworthy it is today. This is where the finding that organises everything else appears: there are almost always one or two questions whose answer does not exist yet because nobody captures the data — and that is a process problem, not a technology one.
The closing part is what prevents the dead dashboard: who looks at what, how often, and which conversation happens when a number leaves its expected range. A dashboard nobody is obliged to open is a well-presented expense.
What participants learn
- Write the short list of questions the company must always be able to answer.
- Trace each question to the data that answers it and to whoever generates it.
- Tell a data problem from a process problem.
- Decide what gets connected first and what can wait.
- Define who looks, how often, and what happens when a number leaves range.
Agenda
- Start from the questions, not from the systems
- Where each figure is born and who enters it
- Questions with no answer today because nobody captures the data
- Trustworthiness: how true is what you already hold
- What to connect first, and on what criteria
- A dashboard someone is obliged to open
- When two reports of the same thing disagree
- From seeing to deciding: the conversation each number triggers
What the organisation leaves with
- A written, short list of the questions leadership must answer.
- An origin map per question: data, system and responsible person.
- A prioritised list of what to connect first.
- A review cadence with named owners and defined thresholds.

Who it is for
- Owners who ask for figures and wait days.
- Managers who assemble reports by hand every month.
- Companies that already bought a tool and do not use it.
- Leadership teams arguing over figures that do not match.
Frequently asked questions
- Do we need to buy something for this to be useful?
- No, and that is ALUD's position: process is decided before tooling. A good share of what surfaces here is solved by changing who captures what and when, with no new software.
- Is this the same as the KPIs workshop for managers?
- No. That one decides which indicators to carry and at what threshold; this one decides where the number comes from and whether it can be trusted. They are consecutive, and this is usually the missing one.
- Does it help if our data is a mess?
- That is the most common starting point. Disorder does not prevent starting; what prevents starting is not having decided which questions matter, because then everything looks equally urgent.

Having information is not the same as being able to decide
Most businesses don't suffer from a lack of data. They suffer because the data they have doesn't arrive in time, together, or in a form that allows a choice.

Symptom and cause rarely live in the same place. Why fixing what hurts tends to leave the business unchanged, and what to look at instead.

Working this inside the organisation
