The problem it solves

A company can close the best year in its history and be more fragile than it was the year before. The financial statements will not show it, and that is not a flaw in the statements: they record transactions that happened, and fragility is not yet a transaction.

Four exposures account for most of the shocks a small or mid-sized company takes, and none of them has a ledger account. The first is concentration: the share of revenue that depends on a few customers, which looks perfectly healthy for as long as those customers renew. The second is dependence on one person: the work only one individual knows how to do, which runs beautifully until a resignation, an illness or a holiday. The third is knowledge that was never written down and lives in the memory of whoever performs it. The fourth is the single supplier, which stops being a saving on the day it stops answering.

The uncomfortable part is that all four accumulate for good reasons. A large customer is served better by concentrating the team on it. An efficient person is given more work, not less. Writing down what you know can always wait. And changing a supplier while the current one performs looks like spending with no cause.

What it covers

The talk is built as a walk through the four exposures, each with its mechanism and with the early signal that gives it away before it becomes a problem. No other companies' cases are presented. What is presented are the questions each person in the room can answer about their own business while listening.

The format is short and deliberately uncomfortable. Each section ends with a pause to write: the three customers that weigh the most, what stops tomorrow if a particular person is absent, which process exists nowhere in writing, which supplier has no tested alternative. The resulting list is not collected and not reviewed by ALUD. Whoever wrote it takes it with them.

No mitigation plan is handed out, because a plan requires knowing the operation from the inside and cannot be built from a lectern. What is handed out is the inventory of exposures and the criterion for telling apart the one that needs attention this quarter from the one that can be accepted knowingly.

Frequently asked questions

Does this replace an audit or an insurance review?
No. ALUD does not perform audits and does not issue legal or coverage opinions. This talk builds judgement at the leadership level; anything requiring a professional opinion is referred to an auditor, an attorney or a broker.
Is it useful if my company has one large customer and cannot change that?
Yes, though the answer is not a comfortable one. When concentration cannot be reduced in the short term, what changes is the preparation: contracts, reserves, and the work of developing the next customer before you need them.
Is a mitigation plan delivered at the end?
No. A plan requires knowing the operation from the inside and cannot be built in ninety minutes. What leaves the room is the inventory of exposures and the order in which they deserve attention.
